    Who am I?

I’m Rosa Sarmento. I’ve spent the last several years producing and growing podcasts for founders, consultants, and thought leaders, releasing over 1,000 episodes across audio and video.

Recently, I’ve been going deep on one question:

What actually happens when a podcast stops treating YouTube as a distribution afterthought and starts building for it intentionally?

Unlisted is where I’m documenting that transition as it unfolds, client by client, test by test.

    What will you learn?

This isn’t a step-by-step tutorial or generic YouTube advice. It’s a working log of what we’re testing and learning, including:

    • How we decide which podcast episodes belong on YouTube and which don’t
    • What changes when you optimize for click-through and retention, not just listens
    • Title and thumbnail experiments that moved views, and ones that didn’t
    • What guest research reveals before you ever hit publish
    • Where effort actually pays off (and where it absolutely doesn’t)
